How much does a drywall crew get through in a day: what actually sets the output, and when to buy scope instead of people

There is no single square-metres-per-day figure, and this article does not give one. What it gives instead: seven variables, a take-off method and two contract forms.

Why there is no single number

There is no single number and this article does not give one. The daily output of a drywall crew is not a constant but a function of at least seven site variables, and anyone quoting one figure is in fact quoting the conditions of their last project. On your project those conditions are different.

This is not evasion. A number taken from somebody else's conditions breaks on the first floor where the ceiling is higher or the hoist belongs to another trade, and then the argument is not about output but about assumptions.

The usable answer has four parts, and they are the remaining chapters of this article: the variables that move the output, the take-off method, the mobilisation list and the choice of contract model.

And one sentence up front: a completion date is not fixed by an output figure, it is fixed by a contract. A matrix of stage deadlines in a written contract is the only place where a date becomes enforceable.

Seven variables

Each variable below moves the output in one direction, and several at once multiply rather than add. A tender that does not name these assumptions is incomplete.

The last two variables cannot be accelerated with people: the finish level is a number of coats, and drying is calendar time.

Seven variables that set the volume of drywall work on site:

  1. 01Room height and working height. Above comfortable reach every board goes up on a hoist or scaffold. What that costs depends on whether a hoist is on site at all, whose it is, and from what time it can be used.
  2. 02Access and material movement. The distance between the goods lift or lifting zone and the wall, whether boards can be stacked on the floor in advance, and whether the route runs through zones occupied by other trades. A longer route lowers the output before the first screw goes in.
  3. 03One board layer or two. The second layer is not a repeat of the first: the joints of the top layer have to be offset from those of the layer beneath, and on a wall with a fire resistance requirement the joints of the lower layers have to be filled with compound as well. That is separate work, not the same work twice.
  4. 04Frame type and stud spacing. The standard spacing is 60 cm, and 40 cm under ceramic tile or in a ceiling. Closer spacing means more fixings and more cutting, and it does not automatically improve the sound insulation.
  5. 05The number of openings and corners. Doors, internal and external corners, niches and penetrations are measured in linear metres, not square metres. A wall of the same area with two doors and four corners is an entirely different job from an even, long wall.
  6. 06The required filling level. Between Q1 and Q4 the number of coats, sanding passes and drying pauses differs. The level belongs in the scope before the take-off, not after it.
  7. 07Drying time between coats. Drying is set by the temperature and humidity on site. If there is no heat in the building, there is no output either: in a 2016 painting tender on hange.ee the buyer answered a bidder's question by stating that the rooms are at five degrees, otherwise the work cannot be done.

The quantity from your own drawings

A take-off does not give you a daily output, it gives you a quantity. The quantity is what tenders can be compared against and what makes a matrix of deadlines possible in the first place.

The last step is deliberately the one many people put first. The number does not come from a table or an article, it comes from the crew that will actually build that wall in your conditions and is willing to put it in the contract.

The take-off, eight steps from the drawings to the contract:

  1. 01Split the partition schedule by wall type rather than by room: system, number of layers, board type, height. Each type has different unit content and they must not be added into one total.
  2. 02For each type: length times height gives the wall area, times two gives the covering on both faces, times the number of layers gives the board area. That is exactly what the question of how much plasterboard a partition takes is asking.
  3. 03Deduct openings only above a threshold that you state in the take-off yourself. A small opening costs more time than the area it saves.
  4. 04Convert the board area into boards using the size actually specified in the design. Knauf fire protection boards, for example, are 1.2 m wide and 2.0 to 4.0 m long, so the same area produces a different number of joints at a different board length.
  5. 05Count separately in linear metres: perimeter connections, corners, door opening reveals, movement joints every 15 m of wall length and resilient ceiling connections. These are the slow metres that square metres do not show.
  6. 06Count the wool separately by wall type and write out its required property, not just its thickness. On a wall with an acoustic requirement the wool carries an airflow resistivity requirement; on a wall with a fire requirement, a weight requirement.
  7. 07Count the filling separately from the installation, by level and by surface group. These are two different trades, two different crew make-ups and two different drying rhythms.
  8. 08Give the finished take-off to the crew that will actually build the project and ask them to price their own moves under those conditions. That number can go into the contract, because it is theirs.

The make-up of the crew

A crew is not a headcount, it is a make-up: boarders, a filler and a finisher, in a ratio that depends on the stage.

Novashop publishes its own crew range on the crew service page: from a two-person specialist crew to a combined team of twelve. That is a range, not a make-up promised to a project. The make-up for a specific project is set against the scope and the stage programme and written into the contract, together with the crew leader who acts as a single point of contact for the client.

The market asks for a headcount too, and that can be evidenced with one dated example. On the construction portal hange.ee there is private tender number 38259, with a bid deadline of 18 November 2016, located in Parnu, Parnu county, for painting works. The buyer wrote that they were looking for a subcontractor or several firms and that the team should have at least 4 to 6 painters. That is ten years old, it is painting rather than drywall, and it says at least, not exactly.

We quote it for one reason: the buyer puts a make-up requirement into the tender document, so make-up belongs in the contract. And then comes the honest continuation: a headcount in a contract is a weak instrument, because presence is not a result.

The stronger trio is scope, stage deadlines and acceptance points. Alongside them go the questions that actually say something about make-up: how many people in the crew do the filling, who the crew leader is, who is on site every day, and who is responsible for giving notice of covered works.

Mobilisation

The output of the first day is decided by what was ready on site the day before. Every missing line in the list below costs more than any difference between crews.

Two lines on the list are legal and they are not for the site manager to decide. Under the construction registration requirement of the Estonian Tax and Customs Board, a construction site has to be registered in the TTKI information system where the work lasts at least 30 working days and at least 20 builders are on site at the same time; where those conditions are not met, the site still has to be registered if the total volume exceeds 500 person-days. The main contractor also enters the contracting chain, meaning its subcontractors, into the system.

For the site manager that comes down to one sentence: the crew does not come through the gate before the chain is entered and the passes exist. Entering the chain and issuing the passes belong in the mobilisation programme as separate lines, exactly like material delivery.

What has to be ready on site before the crew arrives:

  • Access and lifting: a goods lift or hoist, its hours of use, and who shares it. Agreed in writing, not assumed.
  • Power at the working level: sockets that carry the tools, and task lighting. A surface must not be finally assessed under work lighting alone, because handover happens under the designed lighting and daylight.
  • Heat and humidity regime: filling and drying depend on temperature and humidity. If the building is not heated, the programme cannot be fixed.
  • Material on the floor: boards, profiles, wool, compound and primer floor by floor, in order of use and protected from moisture. Material at ground level is not material on site.
  • Preceding works accepted: the surfaces the frame lands on, the positions of penetrations, and the services that stay inside the wall.
  • Registration of the site and of the contracting chain, plus the site admission documents for every worker.
  • The scope in writing: wall types with their EI and Rw requirements, the filling level by surface group, and the acceptance points. Without those the first day is not an output day but a clarification day.

Scope or people

The two contract forms are not the same thing in a cheaper and a more expensive version. In subcontracting you buy a result. In labour hire, sold on this market as rented labour, you buy hours. The difference lies in who holds the liability.

Estonian market material describes the labour hire model briefly: rented labour is generally paid for at an agreed hourly rate covering payroll and taxes, insurance and other social guarantees and, where needed, the transport and accommodation of the worker, while the administrative burden of recruitment stays with the hire company. What you are not buying is a result: management, sequencing and quality control remain with your site manager.

In subcontracting that line moves to the other side. Clause 4.9.1 of ETU 2013 places the quality obligation on the contractor, clause 9.3 makes documenting covered works their duty, and clause 9.1.6 leaves them liable for defects appearing after handover even where the client has approved and accepted the works. That line is precisely what subcontracting is paid for.

If you do choose labour hire, the same Estonian material recommends checking the hire company's background, worker numbers and turnover, its registration in the register of economic activities and whether a deposit exists, and adds that you always have the right to ask for the formalised documents of every worker.

Which form fits is decided by five questions:

  • Can the scope be measured from the drawings and the quality be checked? If yes, buy scope. A measurable scope is the only thing that lets you hold someone to a result.
  • Does the scope change several times a week, and cannot be described in the morning? Then buy people, because a moving scope cannot be fixed-priced without a risk margin that you pay for yourself.
  • Do you have a site manager with spare capacity to direct and check every day? If not, labour hire costs more than subcontracting, because unmanaged hours are hours all the same.
  • Do you need an enforceable date? Then buy scope, because a matrix of deadlines can only be built against a defined result.
  • Do you need two people tomorrow for one specific task? Then buy people, and do not build a subcontract to do it.

There is no single figure. What is the difference between labour hire and subcontracting?

In labour hire you buy hours: you pay an agreed hourly rate, and management, sequencing and quality control stay with your site manager. In subcontracting you buy a result: under ETU 2013 the contractor is liable for quality, documents the covered works and remains liable for defects after handover even where the client has accepted the works. The difference is in the liability, not in the price tag.

When is labour hire the right choice?

When the scope cannot be described in advance, when it changes several times within a week, or when you need short-term extra capacity for a specific task. The precondition is a site manager with spare capacity to direct and check those hours every day. Otherwise hire ends up costing more than subcontracting.
